When to use Critical Uncertainties

Use this method when you need to test the robustness of current strategies, identify potential risks, and prepare for a range of future possibilities, especially in volatile or uncertain environments.

Lack of preparedness for unexpected market shifts, over-reliance on a single strategic direction, inability to adapt to changing circumstances.

How to run Critical Uncertainties, step by step

1. (2 min) Introduce the concept of critical uncertainties and explain the purpose of the exercise.
2. (5 min) Individually, participants list uncertainties they face in their operating environment.
3. (10 min) As a group, prioritize the most critical and uncertain factors that threaten the organization's success.
4. (5 min) Select the two most critical and uncertain factors to form the X and Y axes of a 2x2 grid.
5. (5 min) Create the grid, labeling each axis with a "more of <--> less of" continuum for the selected factors.
6. (10 min) Divide participants into four groups, assigning each group to one quadrant of the grid. Each group names and describes a thumbnail scenario for their quadrant.
7. (8 min) Each group shares their scenario with the larger group.
8. (10 min) Within each group, brainstorm three strategies that would help the organization operate successfully in their assigned scenario.
9. (8 min) Each group shares their strategies with the larger group.
10. (10 min) As a whole group, identify robust strategies (successful in multiple quadrants) and hedging strategies (protecting against specific calamities).
11. (10 min) Each small group debriefs using What, So What, Now What?
12. (10 min) Groups share debriefs and make first-step decisions about their Now What.

Facilitator tips

• Encourage creative naming of quadrants and scenario development.
• Challenge wishful thinking and encourage realistic assessment of uncertainties.
• Use 1-2-4-All for each step to maximize participation.

Common pitfalls

• Getting stuck on a single scenario and failing to consider alternatives. - Remind participants to explore a wide range of possibilities.
• Focusing on factors that are already known and predictable. - Steer the conversation towards truly uncertain elements.
