RACI Framework

The RACI framework defines roles and responsibilities in a project or process using four categories: Responsible, Accountable, Consulted, and Informed. It ensures clarity and accountability by specifying who does the work, who approves it, who provides input, and who is kept updated.

When to use RACI Framework

Use RACI when you need to clarify roles and responsibilities in a project, especially when there is confusion or overlap in tasks. It's useful for projects with multiple stakeholders and complex workflows.

What it solves

Lack of clarity about who is responsible for what, leading to duplicated effort, missed deadlines, and confusion among team members.

How to run RACI Framework, step by step

  1. Define the tasks or activities that need to be completed. (5 min)
  2. For each task, assign a role for Responsible (the person who does the work). (10 min)
  3. Assign a role for Accountable (the person who approves the work). (10 min)
  4. Identify who needs to be Consulted (those whose opinions are sought). (10 min)
  5. Determine who needs to be Informed (those who are kept updated). (10 min)
  6. Review the RACI matrix with the team to ensure everyone understands their roles. (15 min)

Materials needed

  • Whiteboard or online collaboration tool
  • Markers or digital pens
  • List of tasks or activities

Facilitator tips

  • Make sure that each task has only one person Accountable.
  • Encourage open discussion to ensure everyone agrees with the assigned roles.

Common pitfalls

  • Assigning too many people as Responsible, leading to diffusion of responsibility.
  • Failing to involve all relevant stakeholders in the RACI process.

Variations

  • DACI framework (Driver, Approver, Contributor, Informed)
  • RASCI framework (adds Support role)

Running it online or hybrid

Use a shared online document or whiteboard to collaboratively fill out the RACI matrix during a virtual meeting.

What it produces
