When Everything Is Priority Number One

Every initiative arrives labelled urgent, every leader defends their own list, and the team underneath is spread so thin that nothing ships. When everything is priority number one, priority stops meaning anything, and people quietly pick for themselves which work to drop.

About this session

This is a 90-minute session for a leadership team of 4 to 10 people that has quietly ended up with too many top priorities and finishes few of them. It does not try to align everyone on a grand vision. It does something narrower and harder: it cuts the list to three funded priorities, names what the team will stop doing to pay for them, and puts an owner and a date on each. Use it when the team below is stretched thin because everything upstairs is priority number one.

Why it works

Teams do not fail at priorities because they pick the wrong ones; they fail because they pick too many and fund none. This session attacks the count first, then the cost. A hard cap of three forces the trade-off leaders avoid in normal meetings, and naming what stops turns each surviving priority from a wish into a resourced commitment. Writing an owner and a 30-day signal against each one removes the drift that quietly refills the pile, and the closing stop-asking round addresses the real refill mechanism: leaders adding quick work between meetings.

What you’ll walk away with

  • A single wall showing every item the leadership team currently calls a top priority, with the true count named
  • Exactly three priorities placed in a Now column, each with one named owner and a first progress signal expected within 30 days
  • For every Now priority, a specific activity, project, or meeting the team will stop or pause to fund it
  • A public commitment from each leader to stop asking for one piece of off-list work until the 30-day review
