Bet Anatomy Blueprint

A deep-dive structural exercise where the 3 newly ratified bets are deconstructed into their operational anatomy. Teams map the exact sequence of required capabilities, resources, and behavioral changes needed to make the bet a reality, transforming abstract strategy into concrete architecture.

What participants gain

  • Deconstruct a high-level strategic bet into specific, actionable operational layers
  • Identify critical capability gaps required to execute the bet
  • Align cross-functional leaders on the causal chain of success
  • Establish the foundational data required for afternoon roadmap generation

Materials needed

  • 3 massive blank Theory of Change canvases (wall-sized)
  • Thick markers in 4 distinct colors (Black, Blue, Green, Red)
  • 500 rectangular sticky notes (various colors)
  • Masking tape for creating structural lines
  • Reference documents for current organizational capabilities

How to run Bet Anatomy Blueprint, step by step

  1. Divide the 24 leaders into 3 execution teams of 8, assigning one team to each of the 3 ratified bets.
  2. Instruct teams to begin at the end of the canvas: defining the ultimate 'Impact' (the specific market or financial reality this bet creates in 2027).
  3. Direct teams to work backward to the 'Outcomes' section, detailing the specific customer or internal behavioral changes required to achieve that impact.
  4. Move to the 'Outputs' section, mapping the tangible products, services, or systems that must be built to drive those behaviors.
  5. Shift to the 'Activities' layer, listing the major workstreams and cross-functional efforts required to generate the outputs.
  6. Finally, populate the 'Inputs' section, ruthlessly identifying the budget, talent, and technology resources required to fuel the activities.
  7. Instruct teams to use red markers to circle any 'Inputs' or 'Capabilities' that the organization currently lacks.
  8. Facilitate a 10-minute cross-pollination where teams review each other's blueprints to challenge assumptions.
  9. Direct each team to finalize their blueprint, ensuring a logical, unbroken causal chain from Input to Impact.

Facilitator tips

  • Teams will naturally want to start at 'Inputs' (what they have today); force them to start at 'Impact' (the future state) and work backward.
  • Watch for 'magic leaps' where an Activity doesn't logically lead to an Output. Force them to define the missing steps.
  • Keep energy high by having them stand at the walls; do not let them sit around a table for this exercise.
  • Use the cross-pollination step to ensure teams aren't assuming they have resources that another team is also claiming.
  • Remind them this is structural mapping, not timeline mapping. Timing comes in the afternoon.

Common challenges

  • Vague Definitions - Teams use buzzwords like 'synergy' or 'platform'. Solution: Demand concrete nouns and verbs. 'What exactly is being built?'
  • Scope Creep - The bet starts expanding to include old, discarded ideas. Solution: Anchor them aggressively to the exact constraints ratified by the CEO.
  • Resource Denial - Teams assume they can do this with existing day jobs. Solution: Force them to quantify the 'Inputs' realistically.
  • Fatigue - This is heavy cognitive work right before lunch. Solution: Play upbeat background music and keep the room cool.

Running it virtually

Use a digital whiteboard with pre-built Theory of Change frameworks. Use color-coded digital sticky notes for different layers. Utilize breakout rooms for the 3 teams, with the facilitator broadcasting time checks.

Expected results

Three detailed, wall-sized structural blueprints that clearly articulate the inputs, activities, outputs, and impacts of each bet, highlighting immediate operational gaps.
