Betting Table Prioritization
This is a high-stakes convergence method where executives must allocate finite 'capital' across the proposed strategic initiatives. It strips away abstract agreement and forces leaders to put their resources where their mouth is. Use this when you need to narrow down a list of good ideas into a ruthless, prioritized execution list.
What participants gain
- Force rigorous trade-offs between competing strategic priorities
- Visualize the collective commitment of the executive team
- Surface and resolve hidden misalignments regarding resource allocation
- Achieve documented consent on the primary 5-year strategic bets
Materials needed
- 100 heavy poker chips (representing total company bandwidth/capital)
- Large printed cards for each proposed strategic initiative
- A central 'Betting Table' (a large cleared desk or table)
- Whiteboard for capturing the final tally and objections
- Decision log template
How to run Betting Table Prioritization, step by step
- Place the cards representing the refined strategic initiatives in the center of the table.
- Distribute the 100 poker chips equally among the executive team members.
- Explain that the chips represent the absolute limit of the company's time, money, and focus over the next 5 years.
- Initiate Round 1: Instruct participants to silently place their chips on the initiatives they believe are critical.
- Analyze the board: Identify the initiatives with the most and least chips, and those that are polarizing.
- Facilitate a 15-minute debate focused ONLY on the polarizing initiatives (high variance in chip allocation).
- Initiate Round 2: Allow participants to move their chips based on the debate.
- Draw a 'Cut Line': Any initiative with less than 15% of the total chips is officially killed.
- Run a Sociocracy Consent Check on the surviving bets: Ask 'Does anyone have a paramount objection to moving forward with these bets?'
- Integrate any paramount objections by slightly modifying the scope of the bets until consent is reached.
Facilitator tips
- Ensure the chips are physically heavy; the tactile experience of placing a bet increases the psychological weight of the decision.
- Do not allow 'peanut buttering' (spreading chips too thin). Force them to make concentrated bets.
- When an initiative is killed, physically remove the card from the table to symbolize the finality of the decision.
- Distinguish clearly between a 'preference' and a 'paramount objection' during the consent phase.
- If the CEO tries to overrule the table, remind them that execution requires the belief of the entire team, not just a mandate.
Common challenges
- Executives refuse to let go of their pet projects - Enforce the 'Cut Line' ruthlessly.
- Everyone hoards chips waiting to see what others do - Set a strict 3-minute timer for chip placement.
- Debates spiral into endless technical details - Cut them off; remind them they are betting on strategic direction, not project plans.
- False consensus (nodding heads but no commitment) - The physical placement of chips usually shatters false consensus immediately.
Running it virtually
Use a digital whiteboard with a fixed number of draggable dot icons assigned to each participant. Conduct the silent allocation and debate phases via video, using the platform's chat for logging formal objections during the consent check.
Expected results
A finalized, ranked list of 3-5 strategic bets, visually validated by the allocation of chips, with documented consent and integrated objections from the entire executive team.
