How to run OKR Constellation & Dependency Mapping, step by step
- Take the 3-5 strategic bets and write them as major Objectives on the left side of the board.
- Assign a single executive owner to each major Objective (no shared accountability).
- Instruct each department head to write the Key Results they must deliver to support these Objectives.
- Place the Key Results on the 12-month timeline based on when they must be achieved.
- Give each executive a ball of string to physically connect their Key Results to the dependent tasks of other departments.
- Step back and analyze the web; identify nodes with too many strings (bottlenecks).
- Negotiate resource reallocation or timeline shifts to relieve the identified bottlenecks.
- Establish the exact cadence for reviewing this specific strategic constellation.
- Have every executive physically sign the board to signify their commitment to the dependencies.
Facilitator tips
- Enforce the 'single throat to choke' rule for Objective ownership; shared ownership means no ownership.
- Watch for 'orphan' Key Results that have no strings attached; question their strategic value.
- If the string web becomes too dense in Q1, force the team to push initiatives into Q3/Q4.
- Use the visual density of the strings to point out where the CTO or VP of Engineering is being overloaded.
- Take a high-quality panoramic photo of the final web; this becomes the artifact for their Q1 operational planning.
Common challenges
- Overcommitting in Q1 - Use the physical space of the timeline to show that Q1 is literally out of room for sticky notes.
- Vague Key Results - Act as a strict editor; if a Key Result doesn't have a number, hand it back to be rewritten.
- Departmental siloing - If a department has no strings connecting to others, aggressively question how they are contributing to the unified strategy.
- Exhaustion at the end of the day - Keep the pace rapid and highly interactive; require everyone to stand at the board for this entire method.
Running it virtually
