How to run SaaS Value Blueprint Autopsy, step by step

  1. Select the top 2 future concepts generated in the previous ideation phase.
  2. Create a physical grid on the wall with 4 horizontal swimlanes: Customer Action, Frontstage, Backstage, and Tech Infrastructure.
  3. Instruct the team to map the ideal customer journey for the new concept chronologically from left to right using yellow sticky notes.
  4. Force the Sales/Marketing leaders to map the 'Frontstage' interactions directly below the customer actions.
  5. Require the Product/Engineering leaders to map the 'Backstage' and 'Tech' requirements necessary to support the frontstage.
  6. Identify the vertical 'lines of interaction' and 'lines of visibility' to highlight critical failure points.
  7. Introduce the ERRC grid and instruct the team to identify what current operations must be Eliminated or Reduced to build this new blueprint.
  8. Have participants place red warning dots on any backstage requirement that the company currently lacks the capability to execute.
  9. Summarize the blueprint by writing a one-sentence 'Reality Check' statement for the proposed strategy.

Facilitator tips

  • Do not let participants skip the backstage mapping; the friction of execution is where the true strategic insight lies.
  • If the ERRC grid is empty in the 'Eliminate' quadrant, challenge the team on their willingness to make hard choices.
  • Use the phrase 'What has to be true in our infrastructure for this customer action to happen?' repeatedly.
  • Keep the timeline tight; this can easily turn into a 3-hour rabbit hole if not strictly timeboxed.
  • Ensure the CTO/CPO and CRO/CMO are actively negotiating the connections between their swimlanes.

Common challenges

  • The blueprint becomes too detailed and operational - Pull them back up by asking for macro-capabilities rather than micro-features.
  • Refusal to identify things to Eliminate - Remind them that strategy is as much about what you stop doing as what you start doing.
  • Silos emerge as departments only focus on their swimlane - Force cross-functional pairs to map out the vertical connections.
  • Despair over the capability gap - Reframe the gap as the exact definition of the 5-year strategic roadmap.
