Working in triads or quads, participants rotate through roles: the Facilitator trying to move a process forward, the Resistors actively blocking or remaining stonily silent, and the Observer tracking specific behaviors. - Explain the Dojo rules: physical safety, pausing the simulation, and the strict rotation of roles (3 min).
- Divide the 12 participants into three distinct groups of 4 (2 min).
- Round 1 Setup: Assign roles (1 Facilitator, 2 Resistors, 1 Observer) and hand out scenario cards (2 min).
- Round 1 Live Simulation: Facilitator attempts to run a basic alignment exercise while Resistors actively deploy their assigned resistance tactics (5 min).
- Round 1 Feedback: Observer leads a structured debrief using the Feedback Grid while Resistors de-role (4 min).
- Round 2 Setup: Rotate roles so a new person is the Facilitator, assign new scenario (2 min).
- Round 2 Live Simulation: Execute the new scenario with active resistance (5 min).
- Round 2 Feedback: Observer leads structured debrief (4 min).
- Round 3 Setup: Rotate roles again for the final practice slot (2 min).

- Regroup the entire room to synthesize the hardest patterns to break and the most effective interventions discovered (3 min).
Facilitator tips
- ⏱ Timing: strict — the 3 rounds of roleplay must be ruthlessly timeboxed; use a loud visual timer and cut roleplays exactly at 5 minutes to ensure equal practice time.
- Walk between the groups and act as the 'Director', occasionally pausing a simulation to offer a micro-adjustment to the Facilitator.
- Ensure Resistors are playing realistic corporate resistance (e.g., checking phones, passive-aggressive compliance) rather than cartoonish villains.
- If a Facilitator completely freezes, call 'Pause', ask the Observer for one suggestion, and say 'Rewind, try that'.
- For groups of 12, groups of 4 work perfectly, leaving one person who will not facilitate but will observe twice; ask for a volunteer for this.
Common challenges
- Resistors break character and start laughing - Remind them that breaking character steals valuable practice time from their peer.
- The Facilitator gets genuinely defensive during feedback - Enforce the rule that the Facilitator can only say 'Thank you' during the feedback phase.
- Noise levels in the room become overwhelming - Space the three groups as far apart as physically possible in the room.
- An intervention works too quickly and the simulation stalls - Instruct Resistors to dynamically pivot to a new type of resistance if the first is resolved.
Running it virtually
Use 3 Zoom breakout rooms. The Observer must share their screen with a visible timer. Resistors should use virtual tools (like turning off cameras or spamming the chat) to simulate digital resistance.
