How to write a meeting agenda that works
Start with the result: Write down what exists at the end that did not exist at the start: a decision, a plan, a list of risks. If there is nothing to decide or create, it might be an email.
Turn topics into questions: "Budget" becomes "Which two projects do we fund in Q1?" A question tells people what to think about before they arrive.
Give every item a time and an owner: Someone leads each item, and everyone can see how long it gets.
Put the important item first: Energy and attention are highest at the start. Status updates can go at the end, or into a document.
Leave a buffer: Keep about ten percent of the time free. Meetings that are planned to the minute run late.
End by reading back the decisions: Who does what, by when. Say it out loud and write it down before people leave.
